Why Industrial Leaders Must Become Chief Engineers Again: By Bruno Bouygues, Chairman and CEO of GYS, a French manufacturer of machine tools

Why must an industrial leader understand technology today?

Acquisitions automated factories and cost-cutting are no longer enough to protect industrial companies. Machines are now software-driven, cyber-physical systems, so competitiveness depends on how fast a company integrates electronics, software and embedded AI. According to Bruno Bouygues, Chairman and CEO of GYS, understanding technology is now a strategic imperative, and the CEO must act as chief engineer.

What Is Changing in Industrial Production?

For thirty years, success in INDUSTRIAL PRODUCTION came from buying market share and removing every inefficiency from the factory floor. A wave of technological change of unprecedented intensity is ending that model.

The French State signaled this shift on July 10, 2026, when it launched the “Défi Flagships” call for projects under France 2030. The program supports innovative subsystems for robotics, drones and smart equipment. The message is clear: French industrial competitiveness will be decided less by production volume and more by the speed at which companies embed electronics, software and intelligence into their machines.

Why Are Acquisitions and Lean Manufacturing No Longer Enough?

For decades, equipment manufacturers relied on two pillars:

  1. External growth through successive acquisitions.
  2. Operational excellence: lean manufacturing, line automation and constant cost compression.

Both remain necessary, but neither is a sufficient shield.

  • Acquisitions bring volume, customers and assembly capacity, but rarely a technological lead. Without a shared architectural vision, they pile up invisible technical debt: mismatched platforms and generations of machines that are costly to maintain.
  • Automation has limits. The most automated factory in the world is pointless if it builds machines the market already considers obsolete.

The frontier of value has moved from the production line to design offices, laboratories and the teams that create tomorrow’s products.

How Complex Have Industrial Machines Become?

Modern machines are cyber-physical systems. They combine power electronics, real-time firmware, connected sensors, cybersecurity and artificial intelligence. These disciplines were long kept in separate silos and must now work together seamlessly.

Three pressures follow:

  • Fragile engineering choices. One misstep in software architecture or in a critical component can stall months of work.
  • Shrinking market windows. Global competitors, notably in Asia, iterate at the pace of consumer tech.
  • Machines that keep evolving. After installation, a machine gains features through updates, generates data and plugs into customer ecosystems.

What Is Physical AI, and Why Does It Matter to Machine Makers?

Physical AI is artificial intelligence embedded in physical systems that can perceive and act on the real world. For machine manufacturers, it is no longer a distant prospect. It is already where differentiation is being built.

Tomorrow’s equipment is a technology platform, and the hardware is only one part of its value. The line between machine manufacturer and technology company is becoming porous.

What Does “CEO as Chief Engineer” Mean?

It does not mean the CEO replaces the chief technology officer or reviews every line of code. It means the CEO, the executive committee and the business unit heads understand technology well enough to:

  • Ask the uncomfortable questions,
  • Decide major trade-offs,
  • Set investment priorities alongside engineering teams.

Executive-level questions every leadership team should answer:

  • What will the machine’s core technology building block be in five years?
  • Should software development be in-house or built on third-party components?
  • Which architecture will scale the product range at the lowest cost?
  • What share of future margin will come from hardware, software and connected services?

Should Companies Cut R&D during a Downturn?

No. Cutting engineering to protect short-term operating profit is a deceptive reflex. It is not a saving but a deferred technological bankruptcy, while rivals keep accelerating. Leadership teams must protect R&D from short-term economic turbulence.

How Should Machine Manufacturers Organize for the Future?

The leader’s mandate is changing. It is no longer only to allocate capital, arbitrate budgets and control margins. It is to orchestrate the speed to market of highly complex solutions. That requires:

  • Breaking down silos between mechanical engineers, electronics engineers and software developers,
  • Simplifying product architectures,
  • Giving engineering culture a central place in the executive committee.

In a sector where the machine is becoming software and obsolescence is accelerating, technology can no longer be treated as a support function. Leadership teams that do so will not lose a battle. They will drop out of the game.
